# Running Department Planning Sessions: Bloom Day 1, Quarterly and Annual

## Department teams plan on agendas written for them, with the company plan and leadership priorities in the room.

Department teams can now run their own **Bloom Day 1**, **Bloom Quarterly** and **Bloom Annual** planning sessions in Bloom Growth, on agendas written for a department rather than for the Leadership Team. Each team member prepares with a department check-in, and the company's Growth Plan and the Leadership Team's Quarterly Priorities are shown right in the session, so the department plans against what leadership has agreed.

***note**: Your organization may use different names, for example Rocks or Goals for Quarterly Priorities, or Business Plan for Growth Plan. The steps work the same way.*

---

#### **Who can run a department session**

- Your organization runs **BGOS**. Organizations on EOS keep their existing session list.
- The meeting's **Meeting type** is **Departmental team**, **Other** or **1:1 meeting**. Meetings set to **Leadership team** keep the Leadership Team sessions.
- Anyone who can start the meeting can start a session.

***note**: Department teams can run Bloom Day 1, Bloom Quarterly and Bloom Annual sessions. Day 30, Day 60, Day 90 and Annual Day 2 sessions are part of the Leadership Team journey and aren't offered to department teams. If a leadership meeting shows department sessions, check that its Meeting type is set to **Leadership team**.*

#### **Before the session: send the department check-in**

Each department session has its own check-in, so everyone arrives having reflected on the period. The person facilitating attaches it to the meeting ahead of time:

1. Open the meeting and click the **⋯** menu next to the agenda.
2. Select **Attach prep doc**. The **Create session prep** drawer opens.
3. Under **Prep doc**, choose the department check-in for your session (Day 1, Quarterly or Annual). Department meetings only list department check-ins.
4. Set the **Due Date**.
5. Leave **Add to-do for all members to complete their forms.** checked to give everyone a To-do to complete it. Use **Preview questionnaire** to see the questions.
6. Save. You'll see **Prep added!** and the menu item changes to **View prep doc**.

The department check-in has two parts. Part 1 is **Celebrate the wins from the last 30 days** (Day 1) or **Celebrate the wins from the last 90 days** (Quarterly and Annual). Part 2 is **O&O \[Opportunities and Obstacles\] List: Build a bigger, better business**. For Quarterly and Annual sessions, team members can review their answers on the **Preview your answers** tab, and their answers are submitted automatically when the session starts.

***note**: **Attach prep doc** is available to people who have permission to create check-ins. If it's greyed out, ask an admin.*

#### **Start a department session**

1. Open the meeting's agenda page.
2. Click the **arrow** next to the **Start Meeting** button (on a phone or tablet the button reads **Start**).
3. Under **BGOS Agendas**, choose the session: Bloom Day 1, Bloom Quarterly or Bloom Annual.
4. Review the **Start your session agenda** window:
     - It shows how many people haven't checked in yet, for example **2 people haven't checked in yet.**
     - It lists the **Agenda**, with each page and its time, and the total time.
     - If something will be missing from the session (see below), a warning appears here.
     - If your organization can record meetings, you can choose to record the session for an AI summary.
5. Click **Start**.

#### **The company plan in the room**

On the pages where the department reviews the company's direction, Bloom Growth shows the company plan live, so nobody has to copy it in:

- **Company Growth Plan**: the company's main Growth Plan, read-only, showing Core Focus, BHAG, 3-Year Vision, and the 1-Year and Quarterly goals.
- **Company | Department**: on the page where the department sets its own direction, switch between the company's plan and the department's plan, with **Future Focus** and **Short-Term Focus** tabs. The company side is marked **Read-only**. If the company's Future Focus is shared with every team, there's no toggle, and the page explains that the Future Focus is the company's, shared by every team.
- **Weekly KPIs**: the department's own KPIs, with the company's 1-Year and Quarterly goals shown underneath for reference.
- **Leadership Team Quarterly Priorities**: the Quarterly Priorities that the person leading the session owns on the Leadership Team meeting, with each one's status, owner and due date, so the department can set priorities that support them.

The company plan and Leadership Team Quarterly Priorities are read live every time you open the page, so they're always current. They can't be edited from the department session, except by people who already have permission to edit the company plan.

***note**: The company plan is your organization's **main** Growth Plan. The Leadership Team's Quarterly Priorities come from the meeting linked to that plan, or, if there isn't one, your organization's Leadership Team meeting.*

#### **If the company plan or leadership priorities don't show**

When you start the session, or on the page itself, Bloom Growth explains what's missing:

- **Your company doesn't have a main Growth Plan yet, so the company plan won't show in this session.** An admin needs to set the company's main Growth Plan.
- **You don't have access to the company Growth Plan, so it won't show in this session.** Ask an admin for access to the company plan.
- **We couldn't find your leadership team meeting, so its Quarterly Priorities won't show in this session.** Your organization needs a meeting with the Meeting type **Leadership team**.
- **You don't own any Quarterly Priorities on the leadership team, so none will show in this session.** Only the Quarterly Priorities owned by the person leading the session appear.

The session still runs normally; only the missing piece is left out.

#### **Facilitation guide for department sessions**

On the Core, Scale and Flourish tiers, the person leading a department session can open the **Facilitation guide** from the agenda for tips on each page, from **How to Prepare** and **Agenda and Outcomes** through to **Wrap-up**. Department sessions have their own guide pages. See [Using the Facilitation Guide in Your Meetings](https://help.bloomgrowth.com/en/using-the-facilitation-guide-in-your-meetings?hsLang=en) for how it works.

#### **Wrapping up**

- The session ends with the same wrap-up as other strategic sessions.
- When you conclude, Bloom Growth asks **Archive your \[check-in\] responses?** Choose **Archive** to archive this session's check-in answers, or **Cancel** to leave them attached for your next meeting.
- The meeting summary email is sent as for any other meeting. If the session was recorded and your organization has AI summaries for strategic sessions, the AI summary is sent too.

---

#### **Frequently asked questions**

**Why don't I see department sessions?** Check that the meeting's Meeting type isn't set to Leadership team, and that your organization runs BGOS.

**Why did our Day 30, 60 and 90 sessions disappear from our department meeting?** Those sessions belong to the Leadership Team journey. Department teams have Bloom Day 1, Quarterly and Annual sessions written for them.

**Can our department edit the company plan during the session?** No, it's read-only for the department. People who already have permission to edit the company plan can still edit it.

**Whose Quarterly Priorities are shown?** The ones owned by the person leading the session, on the Leadership Team meeting.

**What should team members do before the session?** Complete the department check-in once the facilitator has attached it.
